I could actually create a Sampler per instrument, the use different sample maps per variation

Ok so you have a lot of options here.

How do you want the user to change variation?

@d-healey there's a carousel for each instrument where it's possible to change it

One sampler per instrument.
One sample map per variation.
Use groups to separate the round robins.
